Career path: GTM engineer to AI engineer to Chief AI Officer

Apex Inc.

Apex Inc.

The usual next step is AI engineer, often in a forward deployed role, where you ship LLM features and agents into production. The step after that is head of AI or Chief AI Officer, where you own strategy, governance, security and budget. Side routes include fractional AI engineering, consulting and RevOps leadership.

This guide maps that ladder for people already doing the work. If you are still getting into the role, start with how to become a GTM engineer, then come back here when your workflows are live.

Key points

  • The ladder has three rungs: GTM engineer, AI engineer or forward deployed AI engineer, and head of AI or Chief AI Officer.

  • Each rung widens what you own: one team's pipeline workflows, then production AI systems, then every AI use case and its budget.

  • Evals and agent design move you from rung one to rung two. Governance, security and budget move you from rung two to rung three.

  • Demand is real at both upper rungs: IBM reports 76% of surveyed organizations have a Chief AI Officer in 2026, up from 26% in 2025.

  • Fractional AI engineering, consulting and RevOps leadership are side routes that use the same skills.

What does the GTM engineer to Chief AI Officer ladder look like?

It is a ladder of scope. Each rung keeps the skills of the one below and adds a wider area you answer for.

Rung

Typical titles

What you own

Skills that matter most

Proof that moves you up

1. GTM engineer

GTM engineer, RevOps engineer, growth engineer

Pipeline workflows for one revenue team: enrichment, routing, scoring, outbound, CRM hygiene

Data enrichment, APIs, CRM admin, scripting, prompt design

Workflows live in the CRM, with hours saved and an owner for each

2. AI engineer or forward deployed AI engineer

AI engineer, applied AI engineer, forward deployed engineer

LLM features and agents running in production for a team or a customer

Python or TypeScript, agent design, evals, retrieval, customer discovery

An eval suite with pass rates, an agent in production, a written failure review

3. Head of AI or Chief AI Officer

Head of AI, VP of AI, Chief AI Officer

AI strategy, the use case portfolio, governance, security, budget and workforce readiness

Governance, AI security, budget ownership, ROI measurement, change management

A use case inventory, an approved AI policy, ROI tracked by use case, a budget you control

The GTM engineer skills matrix scores rung one in detail. This guide covers what changes above it.

Read scope, not title: a "head of AI" at a small startup may own less than an AI engineer at a large company. And you can pick up evals while still doing GTM work.

What does an AI engineer or forward deployed AI engineer own?

An AI engineer owns AI systems in production. A forward deployed AI engineer does the same work on site with a customer or business team, so discovery and change management sit next to the code.

LinkedIn's Jobs on the Rise 2026 list ranks AI engineer as the fastest-growing role in the US, with AI consultants and strategists at number two, as reported by Social Media Today. LinkedIn based that list on profile role changes between 2023 and 2025.

The forward deployed version is growing faster. Bloomberry's analysis of 1,000 forward deployed engineer jobs found postings up 1,165% year over year (January to October 2025 against the same months of 2024), a median salary of $173,816 among posts that disclosed pay, and 47% of posts asking for customer-facing ability.

What the work looks like week to week:

  • Scoping. Turn a vague request ("use AI for renewals") into one measurable task.

  • Building. Ship the agent or workflow and wire it to the CRM with narrow permissions.

  • Testing. Write evals that score outputs against real examples after each change.

  • Running. Watch cost and failure rates, and fix what breaks.

Pay sits above most GTM engineer bands. Levels.fyi's AI engineer page shows a $155,000 median salary in the United States, updated October 27, 2026. For GTM-specific pay, see the GTM engineer salary guide.

GTM engineers have a head start here. Bloomberry found 22% of current forward deployed engineers came from solutions engineering or architecture and 10% from technical consulting, both roles that mix systems work with customers. The forward deployed engineer guide covers the GTM version of the role in depth.

A useful test at each rung: do you own a tool, or do you own a line of the business with metrics that survive a change of tools?

Own a line, not a tool: tool identity vs line identity

What does a head of AI or Chief AI Officer own?

A head of AI or Chief AI Officer owns every AI use case in the organization: which ones get funded, how they are governed, how they stay secure and whether they pay back.

The clearest written job description comes from the US government. OMB memorandum M-25-21, issued April 3, 2025, requires each agency head to "retain or designate a Chief AI Officer" within 60 days. Its duties read like a private-sector job description:

  1. "Promote agency-wide responsible AI innovation and adoption."

  2. "Maintain the agency's AI Use Case Inventory."

  3. "Ensure processes are in place for the agency's high-impact AI use."

  4. "Advise on the transformation of the agency's workforce into an AI-ready workforce."

  5. "Provide guidance on AI investments" and "support agency efforts to track AI spending."

The private sector is moving the same way. IBM's 2026 CEO study of 2,000 CEOs found "76% of surveyed organizations have a Chief AI Officer (CAIO) in 2026, up from just 26% in 2025," per IBM's newsroom.

The role is also measurable. In the IBM and Dubai Future Foundation study of more than 600 CAIOs, organizations with a CAIO saw 10% higher ROI on AI spend, rising to 36% where the CAIO ran a centralized or hub-and-spoke operating model. The same study found 57% of CAIOs globally were appointed from inside, 61% control their organization's AI budget, and 73% have a background in data.

That internal hiring figure is the opening: people who already run AI in revenue workflows are on the shortlist.

Which skills and proof move you up each rung?

Five skills separate the rungs: evals, agent design, governance, security and budget. The first two get you to AI engineer. The last three get you to head of AI.

Evals

An eval is a test set of real inputs with a scoring rule. Showing that a prompt change raised a lead-routing agent's pass rate is AI engineering proof.

Agent design

Anthropic's guide to building effective agents separates workflows ("systems where LLMs and tools are orchestrated through predefined code paths") from agents, which direct their own process and tool use. Its advice: "we recommend finding the simplest solution possible, and only increasing complexity when needed." Proof at this rung is knowing when not to build an agent. Bloomberry found 35% of forward deployed engineer posts list AI agents as a skill.

Governance

Governance means a written policy, an inventory of use cases and a review process for high-risk ones. The M-25-21 duties above are a usable template. The guide on how to roll out Claude to a team securely shows what a first policy looks like in practice.

Security

The OWASP Top 10 for LLM Applications is the shared vocabulary. Its 2025 list opens with prompt injection and sensitive information disclosure and includes excessive agency, which is the risk of giving an agent more permissions than its task needs. Walking a security team through each item for your own systems is head of AI proof.

Budget

Budget is the line between senior engineer and executive. IBM's finding that 61% of CAIOs control their AI budget means the role answers for spend. Start by tracking model and tool cost per workflow, then report it next to hours saved.

What are the side routes off the ladder?

Three side routes use the same skills without the full climb: fractional AI engineer, consultant and RevOps leader.

Route

What you do

Best fit for

Trade-off

Fractional AI engineer

Build and run AI workflows for two or three companies part time

People who like building and want variety

You sell your own pipeline

AI consultant

Scope, audit and advise; may hand the build to others

People strong in discovery and writing

Less hands-on proof over time

RevOps leader

Own revenue process, systems and reporting for one company

People who want a management track inside GTM

AI is one part of a wider job

The fractional route builds rung three skills fastest, because every client raises governance and budget early. For the buyer's side, read the guide on hiring a fractional AI engineer.

The routes also stack into a portfolio career for operators built on consulting, content, community and products. For how RevOps differs day to day, see GTM engineer vs RevOps vs sales ops.

Usage alone does not move you up. What counts is documented evidence: work that is credible and compounding, not just visible.

The split is not adoption: credible, compounding, visible and squeezed work

What does a 12-month plan from GTM engineer to AI engineer look like?

Plan for one public proof asset per quarter, built around artifacts a hiring manager or client can open.

  1. Month 1: pick one live workflow. Choose one you already run, such as lead routing, and record volume, error rate and hours spent.

  2. Month 2: add an LLM step and an eval. Build a test set of 50 real examples and a scoring rule. Record the pass rate.

  3. Month 3: publish the first write-up. Explain the task, the eval and the result in a short case study.

  4. Month 4: learn Python or TypeScript to working level. Bloomberry found Python in 66% of forward deployed engineer posts and TypeScript in 35%.

  5. Month 5: build one agent with tool access. Keep permissions narrow, log every action and require approval for CRM writes.

  6. Month 6: run a security review. Walk the agent through each OWASP LLM item and fix what fails.

  7. Month 7: add retrieval. Connect the agent to a document source and add eval cases for wrong or missing answers.

  8. Month 8: take a customer-facing project. Scope and ship one workflow for another team, a nonprofit or a fractional client.

  9. Month 9: write a one-page AI policy. Cover approved tools, data rules, review steps and a use case inventory.

  10. Month 10: track cost and ROI. Report model spend, tool spend and hours saved per workflow for one quarter.

  11. Month 11: set up recurring loops. Turn your evals and reviews into scheduled checks, as covered in loop engineering for AI workflows.

  12. Month 12: apply or pitch. Lead with the eval, the agent, the security review, the policy and the cost report.

What are the common mistakes on the path to AI engineer?

The most common mistake is collecting courses instead of production proof. A shipped system with an eval is easier to judge than a certificate.

  1. Chasing the title. A head of AI title with no AI budget is a label. Check scope and budget before you accept.

  2. Skipping evals. Without a test set, you cannot prove a change helped. It is the fastest way to stall at rung one.

  3. Building agents where workflows would do. Anthropic's own advice is to start simple. Agents add cost and failure modes.

  4. Ignoring security until review. Excessive agency and prompt injection are easier to design out than to patch in.

  5. Hiding cost. If you cannot say what a workflow costs per month, you are not ready to own a budget.

  6. Dropping the GTM context. Your edge over a general software engineer is knowing the revenue process. Keep using it.

  7. Writing nothing down. A system nobody can read cannot be handed off, and handoff is what leaders are judged on.

FAQ

Is AI engineer a promotion from GTM engineer?
Usually it is a scope increase: from one team's pipeline workflows to production AI systems, with evals, agent design and security added.

Do I need a computer science degree to become an AI engineer?
Job posts focus on shipped work and languages. Bloomberry found Python in 66% of forward deployed engineer posts, so working code skill matters more than the degree.

How much do AI engineers make?
Levels.fyi shows a $155,000 US median salary for AI engineers, updated October 27, 2026. Bloomberry reports a $173,816 median for forward deployed engineer posts that disclosed pay.

What does a Chief AI Officer do?
OMB memo M-25-21 lists the core duties: promote AI adoption, keep a use case inventory, govern high-impact AI, prepare the workforce and guide AI investment and spending.

How common is the Chief AI Officer role?
IBM's 2026 CEO study found 76% of surveyed organizations have a CAIO, up from 26% in 2025. US federal agencies must name one under M-25-21.

Can I go from GTM engineer straight to head of AI?
At a small company, sometimes, if you already run its AI work. Build governance, security and budget proof before you ask for the title.
